The Arena had built a real methodology for psychological coaching in high schools — cohort-based, data-driven, genuinely effective. The problem was the infrastructure running it. Every student got a duplicated Notion page. Every report was generated one at a time in ChatGPT, reviewed manually, then sent. Multiply that across cohorts, across schools, across the year. The business worked, but it could only grow as fast as the team could manage the manual work. It was not hitting a market ceiling — it was hitting a tooling ceiling.
