The Notion ceiling
The Arena had built a real methodology for psychological coaching in high schools — cohort-based, data-driven, genuinely effective. The problem was the infrastructure running it. Every student got a duplicated Notion page. Every report was generated one at a time in ChatGPT, reviewed manually, then sent. Multiply that across cohorts, across schools, across the year. The business worked, but it could only grow as fast as the team could manage the manual work.
It was not hitting a market ceiling — it was hitting a tooling ceiling.
The gamified ecosystem
A two-sided platform: a management layer for The Arena team, and a student-facing app that made the coaching experience feel like a product worth using.
Ops center
Dashboard for managing schools, classes, and programs with a custom assessment engine.
Student app
Mobile-first interface where students create avatars and earn currency for completing self-development modules.
Report factory
Automated AI-powered psychological profile generation via OpenAI, with human review before delivery.
Progress tracking
Visual progress charts replacing static PDF reports.
What changed
Shipped in 8 weeks. Now serves hundreds of students across multiple cohorts simultaneously. Reports that took hours individually are generated in batch.
